How many acquisition reps do you need?

Add up the hours your seller leads actually need each month (first calls, follow-up and offers) and compare them with what your team can cover. When the hours needed are higher than the hours available, leads go uncalled, whatever your CRM says.

Calls, texts and voicemails a rep makes by hand. Hours actually on the phone or working leads, not hours at work.

The formula

Hours needed = (leads × first-conversation rate × minutes per first conversation + leads × follow-up touches × minutes per touch + offers × minutes per offer) ÷ 60 Hours per rep = productive hours per day × working days Reps needed = hours needed ÷ hours per rep

Worked example

300 new leads a month at 15 minutes for the first conversation, 4 follow-up touches of 4 minutes each, and 40 offers at 45 minutes need about 185 hours a month. A rep with 5 productive hours over 21 days covers 105 hours, so this volume needs about 1.8 reps.

Questions

How many leads can one acquisition rep handle?

It depends on how much time each lead takes. A rep with 5 productive hours a day over 21 working days has about 105 hours a month. Divide that by the minutes each lead needs across first contact, follow-up and offers. Use the calculator with your own minutes.

Why count follow-up touches?

Follow-up is the work that gets dropped first when a team is over capacity, and it is often where the deals are. Counting it shows the real load, and shows how many hours automated reminders and texts could give back.

What are productive hours?

Time a rep spends talking to sellers or working leads, not total hours at work. Meetings, admin and breaks come out. Most teams overestimate this number, so measure it from call logs if you can.

Can a CRM reduce the hours needed?

It can remove the hours that do not need a person: logging calls, creating next tasks, sending scheduled texts and reminders, and routing missed calls. It cannot replace the conversations themselves.

How do I measure the inputs from my own data?

Pull talk time per call and touches per lead from your phone system and CRM for the last 30 days. If those numbers are not available, that gap is the first thing to fix.
